# A Lean Framework for Education-Led Enterprise AI Transformation

[Canonical page](<https://marcofasanella.com/projects/education-led-enterprise-ai-transformation/>)

October 2026

A practitioner white paper on enterprise AI adoption through structured education, team learning, and central governance, informed by anonymous developer surveys across four onboarding cohorts.

## Context

An internal R&D experiment in enterprise software development; organisations, teams, and participants remain anonymous.

## Role

Programme organiser and white paper author

## Contribution

Organised the onboarding initiative and documented a methodology connecting structured education, shared engineering practices, survey evidence, and governance. The paper uses AI-assisted analysis and editorial preparation.

## Outcome

Published a white paper and executive summary examining reported AI use, perceived benefit, verification effort, and dependency risk. Findings are unpaired aggregate self-reports, not measured productivity gains; delivery measurement and a future AI SDLC remain proposed next steps.

## Stack

- Lean Thinking
- AI-assisted software development
- PRE/POST surveys
- SPACE
- DORA
- Responsible AI governance

Enterprise AI adoption requires more than access to tools. This white paper examines how Lean Thinking, structured education, team learning, and central governance can help software-development teams understand, critically evaluate, and deliberately integrate AI into their work.

## Programme and evidence

The internal R&D initiative comprised four onboarding cohorts between February and July 2026. Anonymous surveys collected 163 PRE and 127 POST responses, examining reported use, perceived benefit, verification effort, and dependency risk.

The share of responses in the two highest reported AI-use bands rose from 22.7% PRE to 66.1% POST. These are unpaired aggregate self-reports: they do not establish individual changes, a causal training effect, or measured productivity gains. The paper retains cohort differences, mixed risk signals, and the limits of voluntary survey participation.

## From education to governance

Drawing on SPACE and DORA, the paper proposes ways to connect education and shared engineering practices with delivery measures and responsible AI governance. It treats adoption as an organisational intervention and distinguishes perceived value from evidence of accepted output, total effort, quality, and reliability.

The proposed future AI SDLC is a possible extension subject to readiness, local value evidence, quality gates, and governance controls. It was not implemented or evaluated in this case.

## Authorship and scope

Marco Fasanella organised the initiative and authored the paper, using AI-assisted analysis and editorial preparation. Organisations, teams, and participants remain anonymous. The full paper includes the methodology, findings, limitations, and references; the two-page executive summary presents the leadership decisions and practical implications.
